Is it possible to have a secret like that so closely guarded in Hollywood anymore for an upcoming film? It's tough...but possible. Remember, we ALL thought Ben Kingsley was the Mandarin...
People everywhere were outraged by the looks of both the Sentinels and Apocalypse in the last two X-films, wanting seamless 40 foot tall robots and blue skinned CGI behemoths with tubes coming out of their back, and while that may have looked cool, when inserted into the universe that Singer has crafted over years and years, they just would have looked impractical. Whether or not they would have improved the films is debatable (especially Apocalypse, but I felt the look and portrayal of the character was just fine) but in terms of looking out of place...they more than likely would have.
I remember reading somewhere about the Tinkerer being in the movie but I hope he's either minor or the character was rolled into Vulture's part. Nothing against the Tinkerer but for some reason I've always liked Shocker for creating his own gear so the idea that there's a high tech weapons dealer he goes to instead weakens the image of any villain he supplies. Also how dare you bring up that Mandarin BS, not cool

I didn't see the movie until after everyone had torn it apart but I thought it was decent. The main drag was that in addition to his unusual appearance Apocalypse only had a couple of scenes where he was actually intimidating. Mystique being forced into the hero role again was also bleh.
