I would say that Reptile changed far more than Scorpion or Sub-zero ever did once the games got past UMK3. Reptile went from human to humanoid to full on lizard man, (even sporting a tail at one point,) and then back to a lizard/humanoid hybrid.
I disagree though about making 5 versions of "flagship" characters. That is a quick way to put yourself out of business, because not all people are fans of those flagship characters (I'm not a fan of Scorpion or Sub-zero, but like many of the other ninjas, especially Reptile and Rain.) What SC is doing right now is a cheap and easy way to get multiple characters out, changing the accessories and colors where appropriate while capitalizing on the nostalgic value of the franchise. It also helps to guage interest down the line for other figures, and I full expect them to follow this pallate-swap trend in the future once they get around to some of the female "ninjas" like Mileena, Kitana, Jade, Tonya, and Scarlett, should they get that far.
Remember the failure of Capo Toys and their Street Fighter line? All they offered was Ryu in all of his different player colors in the beginning, and the fans killed the line before it ever got started with the backlash, as many fans were more interested in some of the other characters that were promised.
